Ni-MH cells self-discharge during storage at roughly 1–2% per day, and the Airflo 12's BMS has a minimum recovery voltage below which it will not attempt to power the pump. If the replacement cell has been sitting, it may have dropped below this threshold — typically around 10.5V for a 12V Ni-MH pack. Connect the device to the charger for at least 30 minutes before attempting to power on. This allows the charge IC to push the cell above the BMS recovery floor and re-enable the start sequence.

Not likely faulty. The Airflo 12's BMS sets its alarm threshold based on the internal resistance profile of a conditioned cell, and a new Ni-MH cell reads higher resistance than expected until it has been cycled. The device interprets this as a partially depleted pack and triggers the alarm prematurely. Run one full charge-discharge cycle through the pump — the BMS recalibrates after that cycle and the alarm clears.

The Airflo 12 is shutting off mid-use after a battery swap — it was fine at startup.

The Airflo 12's motor load profile stresses a new Ni-MH cell harder than a conditioned one, particularly during the pump's pressure build phase. In the first 5–10 cycles, voltage sag under load can dip far enough to trip the BMS low-voltage cutoff even though the cell is not discharged.
