The fuel gauge on the ThinkPad 390 reads wildly different percentages each boot — 47% one time, 12% the next — what causes that?

The fuel gauge IC lost its reference map when the old cell was removed. It is estimating capacity against a discharge curve it has not yet recorded for the new cell. Run two complete discharge-to-hibernate and full-recharge cycles without interruption. After the second cycle the fuel gauge IC will have enough data points to track the new cell accurately, and readings will stabilise.

The replacement battery stopped charging at around 80% on the ThinkPad 390 and the charge light went off — is the charger the problem?

The charger is likely fine. Some ThinkPad 390 BIOS versions include a charge-limit setting that caps the cell at 80% to reduce heat during long AC sessions — this is firmware behaviour, not a battery fault. Check the Power Management settings in the BIOS and confirm no charge threshold is active. If no threshold is set and the cell still stops at 80%, discharge fully to below 10% and recharge to reset the BMS charge state.
