Why the Neo 3.5 reports wrong battery percentage after a cell swap

The fuel gauge IC on the Neo 3.5 stores a learned discharge curve from the original cell. When a new cell goes in, that stored curve no longer matches the actual cell chemistry, so percentage readings drift — often reading higher or lower than real remaining capacity. The fix is one full discharge cycle from 100% down to automatic shutdown, then a full uninterrupted charge to 100%. After that cycle, the coulomb counter resets its baseline to the new cell and percentage accuracy stabilises.

Sudden shutdown at 20–30% on the replacement cell

This happens when the modem or display fires a high-current draw spike and the cell voltage drops sharply below the BMS cutoff threshold — even though the percentage display still shows charge remaining. It is a voltage cliff issue, not a capacity issue: the fuel gauge IC reported percentage based on an old curve while the actual cell voltage collapsed under load. Run one full calibration cycle as described above. If shutdowns persist below 3.2V under load after calibration, the cell has developed high internal impedance and needs replacement.

The phone powers on but shuts off instantly after I installed the new battery — what went wrong?

The BMS may have locked the cell out due to deep discharge during storage, which drops cell voltage below 2.5V. Connect the phone to a charger and leave it for 20–30 minutes without attempting to power it on — the charge IC needs to trickle current into the cell to bring voltage back above the BMS recovery threshold. Once voltage climbs above roughly 2.8V, the BMS unlocks and the phone will boot normally.

Fast charging stopped working on the Neo 3.5 after I swapped the battery — is the charger the problem?

The charger is likely fine. On the first charge cycle after a cell swap, the charge IC on the Neo 3.5 defaults to standard current until it negotiates with the new cell's BMS. Run one complete standard charge from flat to 100% without interrupting it. After that first full cycle, plug into the fast charger again — the protocol handshake completes correctly once the BMS has one full cycle logged.

The battery percentage jumps around erratically — skipping from 45% to 62% then back down — is the battery faulty?

The fuel gauge IC is recalibrating against the new cell's discharge curve and has not yet mapped it accurately — this is expected on a fresh install. Do not interrupt the next charge cycle. Let the phone discharge fully to automatic shutdown, then charge to 100% in one uninterrupted session. The coulomb counter will anchor its baseline to the new curve and the percentage readings will stabilise after that single cycle.
