Why the Desire HD reports wrong battery percentage after a cell swap
The Desire HD uses a coulomb counter and learned discharge curve stored against the old cell. When a new cell goes in, that stored curve no longer matches the actual voltage-to-capacity relationship of the replacement. The phone reads voltage, maps it to the old curve, and outputs an inaccurate percentage. One full discharge-to-shutdown followed by an uninterrupted charge forces the fuel gauge IC to relearn the curve against the new cell's chemistry. After that cycle, percentage accuracy returns to normal.
Sudden shutdown at 20–30% on the replacement cell
This is a voltage cliff, not a capacity fault. Under modem radio or display load, the cell voltage drops sharply below the threshold the BMS will sustain — even if the fuel gauge still shows charge remaining. It happens most often when the fuel gauge IC hasn't completed recalibration. Run one full discharge cycle and let the phone shut off on its own. If shutdowns persist past two full cycles, check that resting voltage sits above 3.6V after a full charge using a multimeter on the battery terminals.

My Desire HD shuts off at around 25% after fitting the new battery — is the cell faulty?
Almost always no. The fuel gauge IC is still reading from the old cell's discharge curve and can't accurately predict the voltage cliff on the new cell. Under screen or radio load, voltage drops faster than the stored curve expects, and the BMS cuts power to protect the cell. Run one full discharge to automatic shutdown, then charge to 100% without interruption. If shutdowns continue past two full cycles with resting voltage above 3.6V post-charge, the cell warrants a closer look.
The battery percentage jumps around — it showed 60%, then skipped to 35% without much use. What's happening?
The coulomb counter inside the phone is recalibrating against the new cell's discharge profile. It had a learned curve built around the old, degraded cell, and that curve no longer maps correctly to the replacement's voltage output. Each full discharge-charge cycle gives the fuel gauge IC new reference data to correct against. After two to three complete cycles, the percentage tracking stabilises and the erratic jumps stop.
The phone won't power on at all after the new battery sat in a drawer for a few months before installation.
If cell voltage dropped below roughly 2.5V in storage, the BMS enters lockout mode to prevent unsafe charging of a deeply discharged cell. Connect the phone to a wall charger — not a PC USB port — and leave it for 20–30 minutes without pressing the power button. The charge IC will trickle current into the cell to recover it from deep discharge before the BMS allows normal charge current. If the charging LED doesn't appear within 45 minutes, check resting voltage directly on the battery terminals; anything below 2.0V means the cell has discharged past safe recovery.
