Sudden shutdown at 20–30% on the U11 Plus after a cell swap

A new cell has a slightly different voltage-discharge curve than the aged cell the fuel gauge IC was calibrated to. When the phone demands high current — modem activity, screen-on bursts — the new cell's voltage drops faster than the IC expects. The IC reads that drop as a critical low-voltage event and triggers an emergency shutdown even though capacity remains. One full discharge-to-cutoff and recharge cycle at standard rate resets the coulomb counter and aligns the IC to the new curve.

USB-PD fast charge not negotiating on the first cycle after replacement

On the first connection post-install, the BMS in a new cell may not immediately present the expected voltage handshake to the HTC charge IC, causing the phone to fall back to standard 5V charging. This is not a fault — it resolves once the BMS completes its first full charge cycle and the charge IC re-negotiates the protocol. Plug into the original HTC charger rather than a third-party USB-PD adapter for the first cycle. Fast charging should resume normally from the second cycle onward.

My HTC U11 Plus shuts off at around 25% even though the replacement battery is brand new — what's happening?

The fuel gauge IC in the U11 Plus was calibrated to the discharge curve of the original worn cell, not the new one. When the new cell's voltage drops sharply under screen or modem load, the IC misreads it as a critically low state and forces a shutdown. Run one full discharge to automatic cutoff, then charge to 100% at standard rate without fast charging. After that cycle, the coulomb counter resets and the shutdowns stop.

The phone shows 100% for a long stretch, then the percentage suddenly drops fast — is the cell defective?

This is fuel gauge IC drift, not a defective cell. The IC's stored charge model no longer matches the new cell's actual capacity curve, so it over-reports at the top end and then corrects sharply mid-discharge. It is not reading coulombs accurately yet. Complete two full discharge-recharge cycles at standard charge rate and the IC will recalibrate its model to the new cell — the percentage will track smoothly after that.

My U11 Plus won't power on at all after the replacement battery sat in a drawer for several months before I installed it — is it dead?

Li-polymer cells in storage self-discharge over time, and if the cell dropped below approximately 2.5V the BMS entered lockout to prevent further discharge damage. Connect the phone to the original HTC charger and leave it for 30–45 minutes without attempting to power it on. The charge IC will trickle current into the cell until the BMS unlocks at a safe voltage threshold, after which normal charging resumes and the phone will boot.
