Sudden shutdown at 20–30% on the replacement cell

This is a voltage cliff issue. Under high-draw conditions — active LTE modem, screen at full brightness, or GPS — the cell voltage drops faster than the fuel gauge IC predicts based on the old discharge curve. The phone's low-voltage cutoff triggers before the displayed percentage reaches zero. One full discharge-charge cycle without fast charging resets the coulomb counter and tightens the IC's voltage-to-percentage mapping. After calibration, shutdowns below 20% stop occurring.

Phone not powering on after the replacement battery sat in storage

Li-Polymer cells shipped or stored for extended periods can self-discharge below 2.5V per cell. At that level, the BMS enters lockout mode and blocks current flow to protect the cell from damage. The phone will show no sign of life — no charge animation, no vibration. Connect to a wall charger at 5V/1A (not a fast charger) and leave it undisturbed for 20–30 minutes. Once voltage climbs above the BMS recovery threshold, the charge animation will appear and normal charging resumes.

The Note 8 shows 25% battery and shuts off without any warning — is this the new cell or something else?

This is a fuel gauge IC mismatch, not a faulty cell. The coulomb counter inside the Note 8 was calibrated to the discharge curve of the original, degraded cell — it no longer maps accurately to the new cell's voltage behaviour. Under modem or screen load, actual cell voltage drops below the shutdown threshold before the displayed percentage catches up. Run one full discharge down to auto-shutdown, then charge uninterrupted to 100% with fast charging turned off — that single cycle recalibrates the IC.

Fast charging stopped working after I swapped the battery — the phone just trickle charges now.

Samsung's Adaptive Fast Charging protocol requires the charge IC to negotiate with the BMS on the first cycle. On a brand-new cell, the BMS sometimes rejects the high-current handshake until it has completed one standard charge cycle. Charge the phone once at normal speed from under 20% to 100%, then plug in again — the fast charge icon should reappear. If it does not, check that you are using a Samsung-certified charger outputting at least 9V/1.67A, as third-party adapters often fail the protocol negotiation entirely.

The Note 8 feels warm near the back panel while charging with the new battery — is that normal?

A new Li-Polymer cell has slightly higher internal impedance than a well-cycled cell, so the charge IC dissipates a little more heat during the initial CC phase. This is normal for the first two to three charge cycles and fades as the cell conditions. If the back panel becomes hot to the touch — above what you would call warm — remove the charger and let the phone cool before continuing. After three full cycles, internal impedance drops and charging temperature returns to the same level you would expect from the original battery.
