The Xperia XZ Premium uses a coulomb counter that tracks charge flow in and out of the cell. When a new cell goes in, the counter still holds the old cell's learned capacity model, so its voltage-to-percentage map is wrong from the first boot. Under modem or display load, the actual cell voltage drops faster than the gauge predicts, and the BMS cuts power to protect the cell before the reported percentage reaches zero. One full uninterrupted discharge-charge cycle rewrites the reference model and eliminates the premature cutoff.
USB-PD or Quick Charge not engaging on first cycle after replacement
On the first charge after installation, the XZ Premium's charge IC may negotiate only standard 5V/0.9A rather than Qualcomm Quick Charge, because the BMS on a fresh cell applies conservative current limits until it has completed one full cycle. This is normal behaviour — it is not a fault with the charger or the cable. Charge the phone fully at standard rate on the first cycle. Quick Charge will negotiate correctly from the second cycle onward once the BMS has logged a complete charge profile.

My XZ Premium shuts off at around 25% after fitting the new battery — is the cell faulty?
The cell is almost certainly fine. The fuel gauge IC on the XZ Premium is calibrated to the discharge curve of the old, degraded cell — it does not automatically reset when a new cell goes in. Under screen or modem load, actual cell voltage drops below the gauge's prediction and the BMS trips a protective cutoff before the displayed percentage reaches zero. Run one full discharge down to 5% followed by an uninterrupted charge to 100%, and the coulomb counter will remap itself to the new cell's curve.
The battery percentage is jumping around erratically — it showed 60%, then jumped to 45%, then back to 55% within a few minutes.
This is the fuel gauge IC recalibrating against the new cell after installation. The stored charge model no longer matches the actual voltage-to-capacity relationship of the replacement cell, so the reported percentage swings as the IC tries to reconcile live voltage readings with its outdated reference data. One complete uninterrupted discharge-charge cycle gives the coulomb counter a full sweep of the new cell's voltage curve and stabilises the percentage readout. Do not top up or interrupt the cycle partway through — a partial cycle extends how long the gauge takes to settle.
The phone feels warm near the battery during the first few charges after the swap — is that normal?
A new lithium-polymer cell starts with slightly higher internal impedance than a cell that has been cycled a few times. The charge IC on the XZ Premium works against that impedance, and the friction generates more heat than you would see on a broken-in cell. This is most noticeable on the first two or three charge cycles and reduces as the cell's impedance settles. If the phone becomes hot to the touch — not just warm — during charge cycle one, switch to a standard 5V charger and avoid Qualcomm Quick Charge until after the first full calibration cycle is complete.
