The fix is one complete discharge-charge cycle with no interruption — this lets the coulomb counter map the new cell's actual voltage-to-capacity curve. After that cycle, shutdowns at 20–30% stop for the vast majority of units.

Phone won't power on after the replacement cell sat in storage

Li-ion cells self-discharge during storage. If the cell voltage has dropped below 2.5V, the BMS enters lockout mode and blocks current flow to protect the cell from damage. The phone will not respond to the power button and may show nothing on screen even when plugged in. Connect to a USB charger and leave it for 20–30 minutes without pressing anything — the charge IC will trickle current into the cell until voltage climbs above 2.8V, at which point the BMS releases lockout and normal charging resumes.

Run one complete discharge to auto-shutdown followed by an uninterrupted charge to 100%. The phone gets noticeably warm near the battery during the first few charges — is this normal?

Yes, and it is specific to the first few cycles on a new cell. A fresh Li-ion cell has higher internal impedance than a broken-in one, so the charge IC pushes voltage slightly harder to move the same current, generating more heat in the process. Impedance drops after two or three full cycles and the warmth goes away. If the phone remains hot to the touch after the third full charge, check that the battery contacts are clean and seated flat — a bent contact pin increases resistance at the connection point.

My Lumia 925 shuts down hard when I open the camera or browse, even though the battery shows 40% or more.

This is a voltage sag issue. The camera module and modem together pull a short, sharp current spike — if the cell cannot sustain voltage under that load, it drops below the BMS cutoff and the phone shuts off even with apparent charge remaining.
