USB-PD fast charging not activating on the first cycle after replacement

On first connection to a fast charger, the Z Flip 4's charge IC runs a handshake with the new BMS to verify the cell is within safe parameters. Some units default to standard 5W charging on that first cycle while the IC collects baseline impedance data from the new cell. This is not a fault — it is the charge IC being cautious with an uncalibrated cell. Plug into a USB-PD charger, let the phone charge fully at whatever rate it accepts, then disconnect and reconnect. Fast charge typically activates from the second cycle onward.

My Z Flip 4 keeps shutting off at around 25% after I put in the new battery — is the cell faulty?

The cell is almost certainly fine. The fuel gauge IC is still running its coulomb counter against the old cell's discharge curve, so the percentage readout is wrong. Under modem or display load, the real voltage drops faster than the OS expects and the phone cuts out to protect itself. Run one full discharge down to automatic shutdown, then charge to 100% without fast charging — the coulomb counter resets against the new cell and the shutdowns stop.

The phone won't turn on at all after the replacement battery sat in a drawer for a few months before installation — what do I do?

Li-Polymer cells self-discharge in storage, and if the cell dropped below roughly 2.5V, the BMS locks out to prevent charging a critically depleted cell. Plug into a low-current 5W charger — not a fast charger — and leave it connected for 20–30 minutes without trying to power the phone on. The BMS trickle-charges the cell back above the lockout threshold, then normal charging resumes. If the charge LED does not respond after 45 minutes on a known-good cable, check the connector seating inside the device.

The battery percentage is jumping around erratically — going from 60% to 45% to 55% in minutes — after the swap.

This is the fuel gauge IC recalibrating. The coulomb counter inside the Z Flip 4 tracks charge state by integrating current flow over time, but it starts that count with no baseline data for the new cell. Until it has reference points from a complete cycle, percentage readings can skip or bounce, especially during moderate screen-on use.
