Sudden shutdown at 20–30% on the SM-J5108 after a cell swap

This happens because the fuel gauge IC is still calibrated to the old cell's discharge curve. The new cell hits a voltage cliff under modem or display load at a state-of-charge the gauge has not yet mapped. The phone reads 25% but the cell voltage has already dropped below the BMS cutoff threshold. One full discharge-to-charge cycle forces the coulomb counter to reset and recalibrate against the actual new cell curve.

Phone warm near the battery on the first few charges after replacement

A new cell has higher internal impedance than a worn one, so the charge IC dissipates more energy as heat during the initial cycles. This is normal and reduces as the cell goes through its first three to five charge cycles. If the phone stays warm beyond five full cycles, check that the charge IC is not locked in constant-current phase — this can happen if the fuel gauge reading drifts and prevents transition to CV. Confirm the cell voltage at full charge reads between 4.35V and 4.40V.

My Galaxy J5 shuts off at around 25% after I put in the new battery — is the cell faulty?

The cell is almost certainly fine. The fuel gauge IC on the SM-J5108 is still running the discharge curve it learned from your old, degraded cell. When the new cell hits a voltage drop under modem or screen load, the phone reads 25% but the BMS has already tripped its cutoff. Run one full discharge — let it drain until the phone shuts itself off — then charge uninterrupted to 100% without fast charging enabled. That single cycle resets the coulomb counter to the new cell's actual curve.

The battery percentage keeps jumping around erratically after the replacement — it went from 60% to 44% in two minutes without me doing anything heavy.

Erratic percentage jumps are a fuel gauge IC recalibration issue, not a fault with the cell itself. The internal coulomb counter accumulated drift tracking your old cell and has not yet mapped the new cell's discharge profile. We see this consistently on first-cycle bench tests with replacement cells in this series. Complete two full discharge-to-charge cycles with fast charging off and the readings will stabilise.

My phone won't power on at all after the replacement battery sat in a drawer for a few months before I installed it.

If the cell discharged below approximately 2.5V in storage, the BMS trips a deep-discharge lockout to prevent a damaged cell from being charged at full current. Connect the phone to a wall charger — not a PC USB port — and leave it for 20 to 30 minutes without pressing the power button. The charge IC will run a trickle pre-charge phase to bring the cell voltage back above the BMS recovery threshold, after which normal charging resumes. If the charging indicator still does not appear after 30 minutes on a wall adapter, try a different cable to rule out a current-limited connection.
