Why the Montage reports wrong battery percentage after a cell swap

The SPH-M350 uses a coulomb counter in the fuel gauge IC that builds its model against the old cell's discharge curve. When you install a fresh cell, that model is stale. The phone reads voltage and maps it against the old curve, so the percentage shown can be off by 15–25% until the IC relearns. One full discharge to auto-shutoff followed by a complete charge cycle forces the IC to recalibrate against the new cell. After that cycle, percentage accuracy returns to normal.

Sudden shutdown at 20–30% on the replacement cell

This happens when the phone's load — modem transmit bursts or screen brightness spikes — pulls more current than the cell voltage can sustain. The cell voltage drops below the BMS cutoff threshold even though the fuel gauge still shows charge remaining. It is a voltage cliff, not a capacity problem. The fix is to let the fuel gauge IC complete one full calibration cycle as above — once the IC has an accurate model of the new cell, it adjusts the low-voltage warning point and the early shutdowns stop.

My Montage powers off at around 25% after fitting the new battery — is the cell faulty?

The cell is not faulty. This is a voltage cliff: under modem or screen load, the cell voltage drops below the BMS cutoff before the displayed percentage reaches zero. The fuel gauge IC is still running the old cell's discharge model. Run one full discharge to auto-shutoff, then charge uninterrupted to 100% — after that cycle the IC recalibrates and the early shutdowns stop.

The phone won't turn on at all after the replacement battery sat in a drawer for a few months before I installed it — what's wrong?

Li-ion cells self-discharge in storage. If the cell dropped below approximately 2.5V, the BMS entered lockout mode to prevent damage. Plug the phone into a wall charger — not a PC USB port — and leave it for 20–30 minutes without pressing anything. The charge IC will trickle-charge the cell back above the BMS recovery threshold, after which the phone will power on normally.

The battery percentage keeps jumping around erratically — it dropped from 60% to 31% in seconds without heavy use.

The fuel gauge IC on the SPH-M350 is recalibrating against the new cell's discharge curve and its coulomb counter estimates are unstable until it has reference data. This settles after one complete discharge-charge cycle. Disable any fast-charge adapter for that first cycle and let the phone charge from a standard 5V source — this gives the IC a clean, low-noise current profile to build its model against.
