USB-PD or Xiaomi fast charge not activating on the first cycle after replacement

After a cell swap, the charge IC on the 12 Pro runs a brief handshake with the new BMS before unlocking higher charge rates. On the very first cycle, this handshake can time out and the phone falls back to standard 5W charging. This is normal behaviour — it is not a fault with the charger or cable. Unplug, wait 30 seconds, and reconnect. Fast charging typically activates from the second cycle onward once the BMS has completed its initial negotiation.

The percentage reading will be unstable until the IC completes a full recalibration cycle. Drain the phone completely until it shuts off, then charge uninterrupted to 100% at standard rate — one complete cycle resets the reference points and stabilises the percentage display.

The phone gets noticeably warm near the battery area during the first few charges with the new BP45 — is that normal?

Yes, and it is specific to the first few charges on a new high-impedance cell. A fresh Li-Polymer cell has slightly higher internal resistance than a broken-in one, so the charge IC dissipates more energy as heat during the constant-current phase.
