Why the iPhone X reports wrong battery percentage after a cell swap

The iPhone X uses a coulomb counter inside the power management IC to track state of charge. That counter was calibrated to the original cell's discharge curve over hundreds of cycles. A new cell has a different internal resistance profile, so the counter's reference points are off from the start. The fix is one full discharge to automatic shutoff followed by a complete charge to 100% — this resets the fuel gauge's anchor points against the new cell.

Sudden shutdown at 20–30% remaining on the replacement cell

This happens because the fuel gauge IC still references the old cell's voltage-to-capacity curve. At high load — modem transmitting, screen at full brightness — the new cell's voltage briefly dips below the shutdown threshold even though capacity remains. The power management IC reads that as a critically low cell and cuts power. Run one full calibration cycle first, then check if shutdowns persist; if they do, verify the battery connector is fully seated, as a loose contact raises contact resistance and amplifies voltage sag under load.

The iPhone X shows 100% then drops to 80% within minutes — is the percentage readout broken or is the cell bad?

The percentage readout is not broken — the fuel gauge IC is running against a discharge curve calibrated to the old cell. A new 616-00351 cell has different impedance characteristics, so the coulomb counter loses accuracy until it has a reference point. Run one complete discharge to automatic shutoff and then charge uninterrupted to 100% without fast charging enabled. After that cycle, the percentage reporting stabilises against the new cell's actual curve.

Fast charging stopped working after the battery swap — the phone only trickle charges now.

The USB-PD handshake on the first cycle after a cell replacement can default to standard charge mode because the BMS presents higher impedance on a fresh, uncalibrated cell. The charge IC reads that as an unsafe condition and drops current. Plug into an Apple-certified USB-PD adapter, let the phone charge fully at whatever rate it accepts, then unplug and replug — on the second connection the BMS typically negotiates fast charge correctly once the cell has been partially conditioned.

The iPhone X will not power on at all after the replacement battery sat in a drawer for several months before installation.

A Li-Polymer cell stored uncharged for an extended period can drop below 2.5V per cell, which triggers BMS lockout — the protection circuit opens and blocks current flow to prevent damage. Connect the phone to a low-current charger (a standard 5W USB-A adapter works better here than a fast charger) and leave it for 20–30 minutes without pressing the power button. The charge IC will trickle voltage into the cell until it crosses the BMS recovery threshold, at which point the screen will show the low-battery icon and normal boot becomes possible.
