This happens because the fuel gauge IC still holds the discharge curve from the old, degraded cell. The new cell has a steeper voltage response under modem and screen load, so the phone hits the low-voltage cutoff threshold earlier than the percentage readout predicts. The phone reports 25% but the cell voltage has already dropped below the safe floor under load. One full discharge-charge cycle forces the coulomb counter to relearn the new cell's curve and eliminates the early cutoff.
Phone not powering on after the replacement cell sat in storage
Li-ion cells self-discharge during storage. If voltage has dropped below approximately 2.5V per cell, the BMS enters a lockout state and refuses to allow charge current through. The phone shows nothing on screen — no charging animation, no logo. Connect to a charger and leave it for 15–20 minutes without pressing the power button; the charge IC will trickle current into the cell at a reduced rate until voltage recovers above the BMS re-enable threshold, typically around 3.0V, at which point normal charging resumes.

Nothing is wrong with the cell. Run one full uninterrupted discharge to automatic shutdown, then charge straight to 100% without interruption. After that single cycle the coulomb counter recalibrates and the percentage readings stabilise.
Fast charging stopped working the first time I plugged in the phone after replacing the battery — will it come back?
On the first charge cycle after a cell swap, the charge IC sometimes falls back to standard 5V charging because the BMS on the new cell hasn't yet completed its handshake with the phone's USB-PD controller. This is normal behaviour on the ZenFone 4 platform. Let the phone complete one full charge at standard rate without disconnecting mid-cycle. Fast charging typically re-engages on the second or third charge once the BMS handshake is confirmed.
The phone feels warm near the battery while charging after the replacement — is that a fault?
Mild warmth during the first few charge cycles is expected. A new cell starts with slightly higher internal impedance than a conditioned cell, so the charge IC dissipates a little more heat as it pushes current into it. The warmth should reduce noticeably after two or three full cycles as the cell conditions. If the back of the phone becomes hot to the touch rather than warm, stop charging and check that the battery connector is fully seated — a partial connection raises contact resistance and generates excess heat at the joint.
