The OS reads the fuel gauge register, not the raw cell voltage, so it displays percentages calibrated to a cell that no longer exists. One full discharge to automatic cutoff followed by an uninterrupted charge to 100% forces the IC to rewrite its reference curve. After that cycle, percentage reporting stabilises.
Sudden shutdown at 20–30% on the replacement cell
This happens when the modem or display pulls a current spike the cell cannot sustain at its current state of charge — voltage drops below the BMS cutoff threshold even though the fuel gauge still shows charge remaining. On a freshly installed cell, the fuel gauge IC has not yet profiled the new cell's internal resistance, so it underestimates how close the cell is to its voltage floor. Run one full discharge cycle without interruption. After recalibration, the gauge will report low battery earlier, giving the OS time to throttle load before the BMS trips at 3.0V.

The BLU HERO charges to 100% on screen but dies within minutes of unplugging — what's actually wrong?
The original cell has lost capacity through cycle degradation, but the fuel gauge IC is still reporting against its old full-charge reference.
