Why the Milano reports wrong battery percentage after a cell swap

The Kyocera Milano uses a coulomb-counting fuel gauge IC that builds its capacity model against discharge data from the original cell. When a new cell goes in, that stored model no longer matches the actual discharge curve. The phone reads voltage and translates it using the old calibration, so the percentage shown can be off by 10–20%. One full discharge-to-shutdown followed by a complete uninterrupted charge resets the IC's reference points. After that cycle, percentage reporting stabilises.

Sudden shutdown at 20–30% on the replacement cell

This is a voltage cliff issue, not a capacity problem. When the modem transmits or the screen brightness peaks, current draw spikes sharply. If the cell's internal impedance is slightly higher than the original — common in a new cell before it has been cycled — voltage briefly drops below the BMS cutoff threshold, and the phone shuts down even though the fuel gauge still shows charge remaining. Run two to three full discharge-charge cycles to condition the cell and reduce internal impedance. After conditioning, the BMS cutoff should not trigger above 3.4V under normal load.

My Kyocera Milano won't turn on at all after sitting in a drawer for months — is the battery dead?

Most likely the cell discharged below 2.5V in storage, which triggers a BMS lockout to prevent damage. Plug it into a wall charger — not a computer USB port — and leave it for at least 30 minutes before trying to power on. The charge IC needs to trickle enough current into the cell to bring it above the BMS recovery threshold before the phone will respond. If the charging LED shows any activity within that window, the cell is recovering.

Fast charging stopped working after I installed the replacement battery — USB charging still works, just slowly.

On the first cycle after a cell swap, the phone's charge IC sometimes falls back to standard charging until it completes one full calibration cycle with the new cell. The proprietary charge protocol requires the BMS to confirm cell state before authorising high-current delivery. Run one complete charge to 100% on standard USB, let the phone discharge naturally to shutdown, then charge again — fast charging typically re-engages on the second cycle once the BMS has logged a full reference cycle.

The battery percentage keeps jumping around erratically — it'll show 45%, then drop to 12%, then jump back up.

This is the fuel gauge IC recalibrating against a new cell it has no historical data for. The coulomb counter is interpolating voltage readings through an outdated discharge model, so small load changes cause large reported swings. It is not a fault with the cell itself. Do one full uninterrupted discharge to automatic shutdown, then charge to 100% without unplugging — the IC writes a new calibration table at the end of that cycle and the percentage display will stabilise.
