Why the Milano reports wrong battery percentage after a cell swap

The Milano uses a fuel gauge IC that builds its charge model against the original cell's impedance and discharge curve. When you install a new cell, that model no longer matches reality, so the percentage readout drifts. The IC needs one full discharge-to-charge cycle to re-map the coulomb counter against the new cell. Until that cycle completes, percentage jumps and inaccurate readings are expected — not a fault with the replacement cell.

Sudden shutdown at 20–30% remaining on the replacement cell

This happens when the modem or display draws a high current spike and the cell voltage drops below the BMS cutoff threshold — even though the fuel gauge still shows charge remaining. The fuel gauge IC is reading an uncalibrated curve and overestimates remaining capacity. Complete one full uninterrupted discharge cycle down to automatic shutoff, then charge to 100% without interruption. After that cycle, the coulomb counter resets and the shutdown-under-load behaviour typically resolves.

The Milano powers on but shuts off the moment I open the camera or make a call — battery shows 25% still. What's happening?

This is a voltage cliff — under the sudden current draw of the modem or camera module, the new cell's voltage dips below the BMS cutoff threshold faster than the fuel gauge predicts. The fuel gauge IC is still calibrated to your old cell's discharge curve, so it overestimates remaining capacity. Run one full discharge cycle down to automatic shutoff, then charge uninterrupted to 100%. That recalibrates the coulomb counter and eliminates the premature cutoff.

My Milano won't power on at all after the replacement battery sat in a drawer for a few months. Is the cell dead?

Most likely the cell discharged below 2.5V during storage, which triggered BMS lockout — a protective state that blocks normal charge acceptance to prevent charging a deeply discharged lithium cell unsafely. Connect the phone to a wall charger and leave it for 20–30 minutes without pressing the power button; the charge IC will trickle current into the cell until it rises above the BMS re-enable threshold. Once voltage recovers above roughly 3.0V, normal charging resumes and the phone should power on.

Fast charging stopped working after I installed this battery — the phone charges, just very slowly. Why?

On the first cycle after a cell swap, the USB charge controller on the Milano may not negotiate the faster charge profile until the BMS has completed one baseline charge cycle on the new cell. This is normal behaviour — the controller defaults to standard current until it has a valid BMS handshake. Complete one full charge at the slow rate, disconnect, then reconnect to your fast charger. The protocol negotiation typically succeeds from the second cycle onward.
