It is a voltage-sag issue, not a capacity issue. A fresh cell can hit this cliff if the fuel gauge IC is still calibrated to the degraded curve of the old battery. The BMS locks out the cell when voltage drops below roughly 2.5V during storage, which cuts all output to protect the cell from damage. Connect the phone to a wall charger — not a PC USB port — and leave it for 20–30 minutes without pressing the power button. The charge IC trickle-charges the cell back above the BMS recovery threshold, typically 2.8–3.0V, at which point the phone will boot normally.

The phone shows 100% on the new battery but drops to 15% within an hour of normal use — what is going on?

The fuel gauge IC is still running the discharge model it built from the old, degraded cell. Because the old cell had a compressed voltage curve, the IC compresses the new cell's curve too — reporting high percentages that collapse quickly as voltage falls through the uncalibrated range. Drain the battery fully until the phone shuts off, then charge uninterrupted to 4.2V (full charge). One complete cycle is usually enough for the coulomb counter to remap against the new cell.

Fast charging stopped working the first time I plugged in after fitting this battery — the phone just slow-charges now.

On the first cycle after a cell swap, some charge ICs default to a conservative constant-current profile because the BMS on the new cell has not yet passed a recognised handshake with the phone's charge controller. This is normal behaviour, not a fault. Complete one full slow charge to 4.2V, then disconnect and reconnect your fast charger — the charge IC re-negotiates the protocol after the first full cycle and fast charging resumes.
