The gauge reads voltage and maps it against the old curve, so reported percentage drifts from real state-of-charge. One complete discharge-to-shutdown followed by a full uninterrupted charge cycle forces the IC to rebuild its model against the new cell.
Sudden shutdown at 20–25% on the replacement cell
This happens when the cell voltage drops sharply under load — typically during a call, screen-on navigation, or background sync — even though the gauge still shows charge remaining. The cell hits the BMS low-voltage cutoff faster than the gauge predicts because the fuel gauge IC hasn't recalibrated yet. It is not a faulty cell. Run two full discharge-charge cycles without fast charging enabled, then recheck. If shutdowns persist past cycle two, measure resting cell voltage with a multimeter — a healthy cell at 25% reported charge should read above 3.6V at rest.

A cell stored in a discharged state can drop below 2.5V, which triggers BMS lockout to prevent damage. The phone won't power on because the BMS blocks current flow at that voltage. Connect the phone to a wall charger — not a computer USB port — and leave it for 30–45 minutes before attempting to power on. If the charge indicator doesn't appear within an hour, measure cell voltage directly: anything below 2.4V means the cell has self-discharged past recovery threshold.

On the first cycle with a new cell, the charge IC sometimes defaults to a low-current safe-charge mode while it assesses the new cell's impedance. This is normal behaviour, not a fault. Run one full charge cycle at the trickle rate, let the phone discharge naturally to shutdown, then recharge — fast charging typically resumes once the charge IC has completed one full profiling cycle.
