My ZTE F860 shuts off at around 25% — is something wrong with the replacement cell?
The cell itself is likely fine. What's happening is a voltage cliff: under high-current load from the modem or screen, the cell voltage drops sharply and the BMS triggers a protective shutdown before the fuel gauge reaches zero. This is more common in the first few cycles while the cell's internal resistance is settling. Run three full discharge-charge cycles and the shutdowns should stop — if they don't, clean the battery contacts and check for resistance caused by oxidation.
Fast charging stopped working after I fitted the new battery — the phone only slow-charges now.
On the first cycle after a cell swap, the charge IC on these ZTE models sometimes falls back to standard 5V charging because the BMS on the new cell hasn't yet been recognised by the phone's charging negotiation protocol. This is normal. Complete one full charge-to-discharge cycle without interruption, then plug into the fast charger again — the handshake should complete correctly and fast charging will resume. If it still doesn't engage, try a different USB cable, as impedance in the cable can prevent protocol negotiation.
The phone won't turn on at all after the replacement battery sat in a drawer for a few months — is the cell dead?
The cell is almost certainly in BMS lockout. Li-ion cells self-discharge in storage, and if the voltage dropped below approximately 2.5V per cell, the BMS locked out to prevent damage — the phone won't respond to a power button press in this state. Connect the phone to a wall charger and leave it for 20–30 minutes without pressing anything, letting the charge IC trickle current into the cell until it clears the lockout threshold. Once the charging indicator appears on screen, the BMS has re-initialised and normal charging will continue.
