Sudden shutdown at 20–30% on the Z850 after a cell swap

This happens because the fuel gauge IC is reading a state-of-charge curve that belongs to the old, degraded cell. A fresh cell holds a steeper voltage curve near the bottom of its charge range. When the modem fires a high-current burst — during a call or a data transfer — the phone's actual cell voltage briefly dips below what the gauge expects, and the protection circuit cuts power. One full discharge down to auto-off followed by a full charge resets the coulomb counter and eliminates most of these premature shutdowns.

ZTE Z850 not powering on after the replacement battery sat in storage

Li-ion cells self-discharge in storage. If this cell was stored long enough to drop below 2.5V, the BMS enters a deep-discharge lockout state and the phone will show no response when you press power. Connect the phone to a wall charger — not a PC port — and leave it for 20–30 minutes without pressing any button. The charge IC will trickle current into the cell until it clears the BMS lockout threshold, typically around 2.9–3.0V, at which point normal charging resumes.

My ZTE Z850 keeps shutting off at around 25% after I put in the new battery — is something wrong with the cell?

Nothing is wrong with the cell. The fuel gauge IC is still using the discharge curve it mapped from your old, worn battery. A fresh cell has a different voltage profile near the bottom of its range, so the phone misreads remaining charge and triggers a low-voltage shutdown too early. Do one full discharge down to auto-off, then charge uninterrupted to 100% — the coulomb counter recalibrates against the new cell curve and the early shutdowns stop.

Fast charging stopped working on my Z850 right after I replaced the battery — it only charges slowly now.

This is normal on the first cycle after a cell swap. The BMS on the replacement cell has not yet completed a handshake with the Z850's charge IC, so the phone defaults to standard 5V charging as a precaution. Let it complete one full charge at the slower rate without interrupting it. On the second cycle, the charge IC re-negotiates the protocol and fast charging resumes at the correct current level.

The battery percentage on my ZTE Z850 jumps around — it reads 60%, then suddenly drops to 40% with no heavy use.

Erratic percentage readings after a cell swap point to the fuel gauge IC recalibrating its internal model against an unfamiliar cell. The IC uses a stored reference curve and, until it has tracked at least one complete discharge-charge cycle on the new cell, its estimates will be coarse. Run two full discharge-to-charge cycles with the screen on and mobile data active — this gives the fuel gauge enough data points to stabilise the readout to within a few percent.
