One full discharge to auto-shutdown followed by a complete charge resets the coulomb counter and re-anchors the gauge to the new cell's real capacity.

Sudden shutdown at 20–30% on the replacement cell

This is a voltage cliff symptom, not a capacity fault. Under combined modem, screen, and CPU load, the cell voltage drops sharply at low state-of-charge — faster than the fuel gauge IC predicted — and the phone's protection circuit cuts power before the display percentage reaches zero. It typically resolves after two or three full discharge-charge cycles once the gauge IC recalibrates its end-of-discharge voltage model. If shutdowns persist past the third cycle, check that cell voltage at shutdown reads above 3.2V using a USB meter or diagnostics app — anything below 3.0V at cutoff points to a cell defect.

My Z18 mini won't turn on at all after the replacement battery sat in a drawer for a few months — is it dead?

Most likely the cell dropped below the BMS lockout threshold, typically under 2.5V per cell, during storage. Connect the phone to a wall charger — not a PC port — and leave it for 20–30 minutes without attempting to power it on. The charge IC needs to trickle current into the cell until voltage recovers enough for the BMS to release its lockout and allow normal charging to resume. If the charging indicator does not appear within 45 minutes, check that the battery connector is fully seated on the board.

Fast charging stopped working on the Z18 mini after I swapped the battery — the phone just charges slowly now.

The USB-PD or Nubia proprietary fast-charge handshake can fail on the first cycle with a new BMS, because the charge IC runs an identification check that the new cell's protection circuit may not immediately pass. Let the phone complete one full slow charge to 100%, then disconnect and attempt fast charging on the second cycle.
