My SO-01C powers off by itself around 25% — is the replacement cell defective?

The cell is almost certainly fine. The SO-01C's fuel gauge IC is still reading from the old cell's discharge curve, so it reports 25% while the actual cell voltage has already hit the BMS cutoff under modem or screen load. Run one full discharge to auto-shutdown, then charge uninterrupted to 100%. After that cycle, the coulomb counter recalibrates to the new cell and the shutdowns stop.

The Xperia ray won't power on at all after the replacement battery sat in a drawer for months — what happened?

A cell stored in a discharged state can drop below 2.5V per cell, which triggers BMS lockout to prevent damage. The phone won't respond to the power button because the BMS is blocking output entirely. Connect the phone to a wall charger — not a PC USB port — and leave it for 30–40 minutes without pressing anything. The charge IC trickle-charges the cell back above the lockout threshold, the BMS re-initialises, and the phone will power on.

The percentage jumps around erratically — 60%, then 45%, then back to 55% — without the phone doing anything unusual.
