The cell has most likely tripped the BMS lockout. Li-Polymer cells that discharge below roughly 2.5V in storage cause the BMS to cut output entirely as a protection measure. Connect the XDA Flame to a charger and leave it for 20–30 minutes without attempting to power it on — the charger trickle feeds the cell until voltage climbs back above the BMS re-enable threshold, typically around 2.8–3.0V. Once the BMS releases, the device will respond to the power button normally.

The XDA Flame feels noticeably warm near the battery during the first charge after fitting — should I stop charging?

Warmth on the first charge cycle is expected with a new high-impedance Li-Polymer cell. The charge IC delivers current into a cell whose internal resistance is slightly higher than the aged original, generating more heat until the cell's impedance settles after the first full cycle. If the device is too hot to hold comfortably against your palm, disconnect and let it cool to room temperature, then reconnect. Normal skin-warm temperatures during subsequent charges confirm the cell has settled.

The XDA Flame battery percentage reads 100% but drops to 60% within minutes of unplugging — what's happening?

This is the fuel gauge IC reading from its old calibration data, not the new cell's actual discharge curve. The stored reference curve no longer matches the new cell's voltage-to-capacity profile, so the IC misreports a high starting percentage that corrects sharply once real load hits. Run one full discharge — use the device normally until it shuts itself off — then charge to 100% without interruption. The IC overwrites its reference curve during that cycle and the percentage readings will track accurately from that point forward.
